Last winter, at three in the morning in Shenzhen, our studio lights were still on. A product animation overdue to the client had crashed three times at the modeling stage, the render farm queue was jammed, and four of us were staring at the screen. Back then we had five team members: a copywriter doubling as render monitor, and the boss fixing materials himself. Everyone was thinking the same thing—if only this could be faster.

And then "faster" did arrive, but not in the way we expected. We didn't hire more people; we started giving the team AI colleagues.

Nobody Welcomed AI at First

Honestly, nobody was excited at first. Modelers said AI output has no soul; editors said AI keying was still messy; the operations person asked, "If it can write copy, am I going to lose my job?" So we tried a simple move: no one was forced to use AI. Instead, each person wrote down the repetitive task they hated most. The modeler wrote "I don't want to keep modeling threads on bottles." The editor wrote "I don't want to key out green screens frame by frame." The operations person wrote "I don't want to fix video subtitles again and again." We took that list and spent two months solving it one by one. Three months later, nobody was talking about AI stealing jobs—because AI was doing exactly the work nobody wanted.

Efficiency Gains Come from Human-AI Division of Labor

The efficiency gains are real. A 30-second 3D product animation used to take an average of 16 working days from modeling, materials, lighting to compositing. Now AI handles the base models, rough animation, and first-pass denoising, while humans focus on aesthetics and fine details—delivery averages 6 working days. Last month we finished a CNC machine demo for a client who gave us only five days. A year ago, a five-person team wouldn't have dared to take that brief.

The Team Didn't Shrink, It Created New Roles

What's more exciting is how our roles shifted. We now have job titles that didn't exist in 2025: "AI prompt engineers" figuring out which words generate the right scene; "AI QC specialists" logging topology and texture issues before rendering; and "customer success directors" who don't touch software but help clients build clear creative briefs. These are the hardest positions to recruit for right now.

Three Reviews: Let AI Be Fast, Let Humans Be Good

AI isn't magic, though. To keep "fast" from becoming "sloppy," we introduced a simple rule—three reviews. After every AI-generated first draft, the art director must list at least three places that break brand VI guidelines. During motion preview, the director checks lighting and materials against real physics. And before delivery, we send the video to three colleagues not involved in the project and ask them to name the product's selling points. AI goes fast; humans make it good.

A Project That Compressed Two Weeks into Three Days

The project I remember most is a towel brand from last month. The client wanted to show a towel instantly absorbing water. A traditional fluid simulation would take two weeks and still look questionable. We had AI generate a base fluid motion, then our animators manually tuned the fluid parameters and cloth solver. Three days later, it was delivered. The client watched it five or six times and asked, "Are you sure this was made on a computer?" It wasn't a magic trick—we simply compressed two weeks into three days.

AI Is a Super Intern, Not a Replacement

After six months, our biggest takeaway is this: AI is not here to replace people. It's more like a super intern—energetic, fast, and never complaining. But an intern needs someone to define the boundaries, the taste, and the direction. So we believe the best animation studios of the future will be hybrid teams—human creativity plus AI execution.
